How to Set Business Goal and Strategize Your Actions?

Dealing and helping hundreds of business owners for the last 5 years really insisted me to see the bigger picture of things. Each industry is different and that in coaching and training them, I need to see the context of the problems and work with my clients to solve each of them to achieve their goals.

In this article, I want to share with you on how I investigated problems in the companies, getting clarity of both their current condition and their goal. From here, I will share with you on how I strategize actions to facilitate them in creating their business plan.

As a business coach, I had to face many problems from different industries. My professional and educational background many times are not the same with my clients;therefore, I had to work like a reporter where I had to play dumb and dig deep into heart of the matter. Now, this is a good idea, because I will not make any assumptions and be able to see the problem from different point of views, I can ask questions that have never been asked before, which will trigger fresh creative solutions to their problems. Another thing that I did was I shared solutions that I discovered from my other clients to that particular business. The goal here is to see and explore on whether we can use the solutions from other businesses and industry to be the new solution that can be implemented at that time.

Here are the steps to do it and as a business owner, manager or CEO, you can use the same format:

  1. In the meeting, first you should start with what I called a WIFLE (What I Feel Like Expressing). Basically the goal here is for each member to spit out whats on their thoughts and feelings about anything, either business or personal. This way, by the time you start the meeting, everyone will be focus on the issue. Also important to, turn off the cellphone. Make sure the WIFLE for each person is not more than 2-3 minutes max. Moderator needs to jot down notes on WIFLE that is important to the issues.
  2. Then, you should present the overview of whats the agenda of that meeting, ask for full participation and for each member to fully engaged on the issue. From here, you job is to ask an open ended questions to the audience and start listening well and jot down notes.
  3. That first question job is to reveal the present situation that the business is currently experiencing. The situation should cover the outcome that the business is currently getting, the actions that are happening as well as the attitude of the people doing the business.
  4. Once you have clarity on the present situation, then your next question is an open ended questions about what the desired situation that the business would like to have. It’s important that the question is open ended and not close ended (yes and no answers). Open ended questios will force the members to elaborate the situation. Make notes and and repeat to them on what they say, to make sure that you get the information right.
  5. Now that you have clarity on whats the present situation and the desired situation of the business. It is now time to explore your internal and external resources. You need to ask questions on what internal resources that the business currently have, that can be assets to be used to achieve the goal. Next question is about what external resources that business currently doesn’t have that the business need to have in order to achieve the goals. This external resources can be the need of new training to upgrade skills, new technology, new people, etc.
  6. Once you jot down notes and have the inventory of both internal and external resources, next question is to ask about what attitude that are required to be implemented and enforced to make sure that the implementation of the plan can be executed perfectly. What systems that you can come up to make sure that every one is in the same page and will be congruent to the agreed attitude. What I usually did was to make sure that every one will call out one another if they violate the agreed attitude. Thats why leading by example and congruency is important here.
  7. The last question is to explore what specific techniques and solution that you can brainstorm with the members of the team. Ask for 4 questions on this, what has been working in the past, what has not been working in the past, whats missing that made them not working and whats the next solution that is appropriate? Close your meeting with the WIFLE to get the feedback of the meeting and set dates to hold them accountable at the next meetings with right KPIs and Persons In charge.

There you have it, the context on how to set your goal and strategize your actions. Remember that the wrap up and actions plan of that meeting can be your business plan. Business plan can be broken down from yearly, quarterly, monthly, and weekly. This way your plan is always fresh and updated.

The documents include papers such as purchase orders, invoices, credit card slips, time cards, time sheets and expense reports. Bookkeepers also determine and enter in the source documents what are called the financial effects of the transactions and other business events. Those include paying the employees, making sales, borrowing money or buying products or raw materials for production.

-Bookkeepers also make entries of the financial effects into journals and accounts. These are two different things. A journal is the record of transactions in chronological order. An accounts is a separate record, or page for each asset and each liability. One transaction can affect several accounts.

-Bookkeepers prepare reports at the end of specific period of time, such as daily, weekly, monthly, quarterly or annually. To do this, all the accounts need to be up to date. Inventory records must be updated and the reports checked and double-checked to ensure that they're as error-free as possible.

-The bookkeepers also compile complete listings of all accounts. This is called the adjusted trial balance. While a small business may have a hundred or so accounts, very large businesses can have more than 10,000 accounts.

-The final step is for the bookkeeper to close the books, which means bringing all the bookkeeping for a fiscal year to a close and summarized.

How to Audit Your Company’s Culture? A Case Study

In my experience coaching many small business companies in Indonesia, one of the hardest problem to create growth is to change the culture of companies for growth. In this article, I am going to share with you the story with one of my client, what is currently going on and how we currently deal with this situation using Culture Audit. Lastly, we will give you on our special offer on how you can benefit from my service.

For the last 5 months, I have been coaching an old company that has been running for the last 35 years. Its a family business where the ownership is transferred from the father to the son with three brothers. The son has to lead a team of management with many of older people from his father generation. The son had no background in the industry, so for many years, the company focused on just making money without particular principle of keeping its promise, uncompromising quality.

The father had promise “uncompromising quality” to its clients and staff, but since the son led the team, the reality was the opposite. Due to chasing sales, they have used up all their resources for bad clients, so by the time good clients came, they had to add additional funds which ate up their margins.

So when I came, my job was to help them get uncompromising quality for real, not just lip service. Within a few months coching, the top management got their clarity on what outcome they would like to get and what core values that had to be reinforced so that it could become reality.

Problems started when I started to coach and push them in marketing, sales, planning and budgeting. I realized that it was hard to change their paradigmn from them depending on the clients to the clients depending on them,therefore;they had been comprimising. That session proofed that new core values that top management tried to implement did not work. Due to that, we did a culture audit.

After the culture audit, we found out that the core values that the top management set did not aligned with the management as well as with top management and the owner’s beliefs about the business. Knowing this is very important, because it will be useless to consult and talk about technical issues such as marketing and finance without addressing the company’s culture first.

Therefore;the next step that is need to be done is to bring this issue upfront to the whole team. Bring them into awareness that the culture is the real issue here. Then, coach them to go through it and get concensus on what are the next steps that the company want to make, cause technicals are easy, its the application that are not easy.

Case Study: How Coaching Helped Sea Food Restaurant Business?


I would like to share with you on how I helped one of my client who ran a Sea Food Restaurant Business. Let’s called him Mr. Jones. Mr. Jones attended one of my lead generation seminar and right after that he got a complimentary session with me to talk about his business. During that meeting, I found out several problems that he wanted to solve:

  • Time Management: At that time, Jones and his two brothers and sister was working for 100 hours a week, totalling 400 hours a month. Although he booked $250,000 revenue from four of his restaurants, he and his brothers and sisters only took $2,000 take home income.
  • Profit and sales issue: At that time, Jones was having inconsistent sales and profit . Some months were good sales, and others were bad sales. In addition to this problem was that he only had good sales and bad sales with the same time his competitors were having good and bad times. This made his restaurants commodity like and he didn’t like that.
  • Systems: He told me that he didnt have a good system in place, which made him work 100 hours a week. Part of this problem came from years of brain conditioning from his father where when his father started the restaurants, he had to stay there every day and never delegate his business.

As I was helping him, it took me about four months to turn the business around, here’s what I did to help him:

· In the beginning, I helped them change their mindset that business should be a profitable enterprises that provide passive income. This goal is the end of mind that they wanted to achieve. Another battle was I had to have very engaging conversations with all of them and empower them so that they understood that if they wanted different results, they had to change the way they think, change what they believe and change what they value. Only from here, and after I empowered them and hold them accountable, that they were willing to put the work on the table.

· From there , I addressed the time management issue first. Each of them was working 100 hours a week with only $2,000 take home pay. This made them $5 hourly rate and they they were not happy with that. From here, what they did is to set what hourly rate that they wanted to achieve. Once they set that up, we worked on identifying the hours that they work every week, which ones that produce the most money and which ones that did not produce that much money. After identifying this, we knew which ones that they needed to concentrate the most to increase their hourly rate, and that we created a block diary schedule for each of them where they need to follow them 90% of the time. The other activities that did not helped increase their hourly rate, we delegated them to his staff. We found and trained the staff that could capable to do the jobs that were delegated. Result, they work 40 hours a week by the 4th month.

· To help that process further, we worked on developing systems. First we identify what were the activities that are routine tasks per year, per semester, per quarterly, monthly, weekly and daily. From here, we identify their current standard operating procedures and modify them. Then we , found the right people and backsup system to monitor the results of the system. We used 4 leverage /guidelines to develop systems. We focus on systems in the areas of delivery plus distribution, people plus education, system and technology and last is system on testing and measuring (measuring all operations).

· We also worked on increasing sales and profits. Within 4 months, their profit has increased more than 300%. First we did the testing and measuring on their sales and profit. In this case, we identified each area that needed to be improved: namely profit margin, average sales amount, # transactions, conversion rate and number of leads. Then, we improved each area, starting with profit margin and average sales amount. We looked at the current menu and stream lined the menu to only highest probability of dishes that people would order and get rid of the rest. We created certain lunch and dinner package and promoted that. We calculated the average sales amount minimum per table and created checklist of drinks and food so that the waiter can upsell when they see customers. For conversion rate, we created many irresistable offer so that they would come to visit the restaurants when they saw our ads and promotions. As for improving number of leads , we created referral cards, banners, advertising and worked with other businesses using vouchers, etc.

That’s what we did for the last four months. Coaching made these changes possible because 3 areas of implementation of the plans are executed, which are new awareness on what they need to do, that the owners were taking ownership to make the changes and that I hold them accountable every week to make sure that they do what they plan to do.

Case Study: How Coaching Help Business Restructuring?

For the last 1.5 months I have been helping a client of mine restructuring his construction business using coaching methodology. His business has been around for 40 years and has built many of Indonesia's historical buildings as well as big projects.
Its a family business that the founder, the father has passed down the business to 2 of his sons to run the company. In this article, I will explain to you how my coaching has been helping this company getting out of trouble. It's an ongoing project.

One day, my friend called me to discuss his business with the thought of restructuring his whole business. His margin is too small and that his business has no positioning in the market and that he didn't have the clarity of his business vision. Due to this, his competent team is losing its spirit to produce quality work.

Here's what I did to help him:
  • First, I had a complimentary coaching session with the four brothers to address the present situation of the business as well as getting clarity on what outcome that they want to have on his business.

  • Lastly, I conducted private coaching sessions for each owner for them to master their psychology.
The results:
  • Within 1.5 months, they transformed their new company's vision, mission and core values of the company.
  • They have communicated the new direction as well as finding ways on how to turn their vision, mission and core values to be a living documents that can be manifested every day in their business.
  • They got the clarity on the common goal that they want to achieve within one year and has been working on the new marketing plan, KPIs and calculating their Return On Investment (ROI) on a weekly basis.
  • They have got the support of their staff and that their staff are working together in achieving common goal with brand new corporate culture

Business Lesson from Mixed Martial Arts

I just got back from KL, Malaysia, where every year I and my martial arts group (crazymonkeydefense.com) has a yearly retreat to review our martial skills as well as setting new direction for this business. Interesting discussion with my coach at that time was about how he developed his brand that now is represented in more than 20 countries around the world.

If you don’t know much about Mixed Martial Arts, let me explain a little. Mixed Martial Arts Sports tournament was invented in 1993 by Martial art family called Gracie Family from Brasil with its own brand called Gracie Jiujitsu and the tournament is called Ultimate Fighting Championship (UFC) for short. In 1993 it was a success where Rorion Gracie’s brother, Royce Gracie, fought in the cage to the death against many different martial artists. Since then, the brand UFC has been the trendsetter of every fighter athlete to make become the ultimate champion as well as making the most money in the business.

As time went by, the tournament has been evolving where it was used to be an individual vs individual into family and teams vs another team, and this is where Rorion Gracie was in trouble. See, Rorion did not have good relationships with other family members within both the Gracie famiy as well as the Machado family (from his mother side). This made him incapable to create tournament team within the UFC, which made him to sell his UFC rights to someone else.

After the sale, he went back the drawing board to create brand new niche for his brand of Gracie Jiujitsu. What he discovered was that he did the opposite of what everybody is doing in order to create his new blue ocean niche strategy. What Rorion did was that he took his Gracie brand to focus on self defense skills developments for military, police, civillians, women and children (often times children get bullied). How Can I Be More Congruent in Executing my Plan?

In the last 4-5 years coaching many business owners, one symptom that I see business owners losing control of their business is that they are overwhelmed with work, so that they cannot do what they are suppose to do.

In order to help them, I usually need to discuss and educate them on what is going in in their business and show them what impact they are going to get if they let this continue. The reason why this happen is because the business owner is trying to do everything to run their business. To be simple, they are 4 components in the busines to work: the business owner, the team or staff in that business, the customers, and the business itself (admin, finance, etc).

In the beginning, the owner hire staff to help them in running the business, but usually what happen is the owner has to keep supervising and micromanage the team work, so instead of paying the team to do the work for him or her, the opposite happen, you are working for the team and you pay them. Same thing with the customers and business. The customers are usualy want to deal with the owner to get the best service and price, the customers dictate what happen in the business so that the owner’s team is not working. This business has turned into a job, where the owner cannot leave the business because it has to deal with its customers all the time. In addition, the owner still needs to check on what is going on with business current operation, admn, finance, etc.

From my experience in working as an employee, when I was a university student and working as a business coach, I could recall that all the best people are hired by the best companies and leaders. How to Systemize my Business?

One of the biggest problem why business owner cannot truly own a business, it is because they treat their business like a job. What I meant by that is that if they stop working, the business is also stops producing.

One reason why this happen, according to my experience in coaching small businesses for the last 4 years, is because they really believe that nobody in the company can really do the job as good as him or her. This mentality takes most of the business owners time to take care of their team mistakes, as wel l as their customers, and their business. Berikutnya, Brad mulai membicarakan tentang leadership/ kepemimpinan. Brad mengambil contoh pada saat dia mendapatkan kesempatan bertemu dan berbicara dengan Jenderal Norman Schwarzkopf, yang merupakan salah satu Jenderal yang memimpin perang teluk melawan Irak , Saddam Hussein pada tahun 1990.

Norman mengatakan bawah sebagai Jenderal, pada saat dia ditetapkan untuk bertangung jawab ," When placed in Command, take charge," sebagai pemimpin, dia harus proaktif dalam mengambil tindakan atau taking ownership dari peperangan tersebut, bila tidak, anak buahnya akan mati. Disini Brad mengatakan bahwa di bisnis pada saat kita tidak mengambil keputusan dalam memimpin bisnis, mungkin tidak langsung ada karyawan yang mati, tetapi sebenarnya bisnis itu tidak lama lagi akan mati.
